打破职位的边界,让每一位伙伴都能在多样的实践中看到自己的光芒。

在草根艺术组织的成长初期,我们往往习惯于设立一个固定的“主理人”或“领导者”。

这种结构在初期看似高效,但随着时间的推移,固化的角色可能会变成一种隐形的束缚。真正具有生命力的团队,往往像一个流动的圆环,而非层级森严的梯子。我想分享一个核心原则:在小团队中推行“轮值领导制”,是增强个人成就感与集体韧性最有效的方式之一。

为什么这种角色互换对资源匮乏的小团队如此重要?首先,它能从根本上消除“认知孤岛”。当一个人长期只负责外联,而另一个人只负责幕后搭建,他们之间会产生一种自然的隔阂——“你不懂我的辛苦”。通过轮值,哪怕只是让设计师尝试主持一次策划会,或者让财务志愿者参与一次社区调研,这种身份的转换能瞬间催生极大的同理心。当大家体验过彼此的挑战,团队内部的摩擦力就会转化为向前的推力。更重要的是,轮值能打破“我不行”的心理预设。很多年轻创作者的自信并非缺失,而是由于从未尝试过特定领域而处于“休眠”状态。当你把接力棒交到他们手中时,你实际上是在告诉他们:在这个社区里,你的潜力没有边界。

那么,我们该如何应用这种轮值思维,而又不至于造成混乱?首先,要从“低压、小步”的实践开始。不要一上来就交换项目的总负责人,而是从每次周会的“主持人”开始轮换。给每一位轮值者充分的自主权,让他们按照自己的风格去引导对话。这种小规模的权力让渡,能让平时沉默的伙伴在安全的环境下练习表达和掌控。在这个过程中,原有岗位的伙伴要扮演“导师”而非“监工”。当新轮值者遇到困难时,你的角色是提供支持的补位者,而不是随时准备收回权力的裁判。这种“有安全网的尝试”,是建立个体信心最温润的土壤。

其次,要把轮值视为一种“技能共享”的庆典,而非负担。我们可以设立一个简单的反馈机制,每当一位伙伴完成一次轮值尝试,大家要共同探讨:这个新视角为我们的流程带来了什么惊喜?比如,一个视觉出身的伙伴主持会议,可能会用更直观的图表代替枯燥的文字。这种风格的碰撞,会不断刷新团队的创作语言,让组织始终保持新鲜感。我们要明白,领导力不是一种天赋,而是一套可以习得的肌肉记忆。当团队中的每个人都练习过如何决策、如何协调、如何应对突发状况,这个组织就拥有了最硬的底气——即便有人暂时缺席,火种也永远不会熄灭。

最后,我想对每一位年轻的主理人说:学会放手,是你送给团队最好的礼物。草根组织的魅力不在于打造一个完美的偶像,而在于成就一群自信的共创者。当你愿意把中心位置让出来,让光芒照在每一位伙伴身上时,你会发现,这种流动的主人翁意识,会比任何制度都能更紧密地团结大家。

这种由内而生的集体自信,才是我们面对未来不确定性时,最不可撼动的盔甲。

The Melgund Integrated Nuclear Impact Assessment Project (MINIAP) is a community-driven research and policy initiative examining the environmental, social, cultural, economic, and long-term safety impacts of the proposed Deep Geological Repository (DGR) for Canada’s used nuclear fuel in Melgund, Ontario.
