The Exhibition Case

A logbook from a nineteenth-century merchant ship shows the daily reality of commerce. The pages are stained with salt. In the margins, the shipmaster scribbled guesses about the wind, notes on the crew’s health, and warnings about shifting currents. Contrast this with a printout from a modern automated logistics terminal. The printout is clean. It lists times, container numbers, and gate codes. There are no stains, no margin notes, and no doubts.

The logistics printout looks complete, but it is thin. The informal reasoning that once filled the margins of the logbook has disappeared. The automated terminal operates on rules, but it does not record why those rules exist or how they change when things go wrong. When the system functions without human intervention, the informal knowledge that kept the system adaptable is lost. The structure remains, but the foundation is gone.

The Brittle Mortar

To fix this, organizations often try to document everything. They write long manuals and PDFs. They instruct workers to log every decision into databases, or they use prompt engineering to capture knowledge. This is like pouring wet concrete into an ancient dry-stone wall.

A dry-stone wall stands because the stones fit together without mortar. It can shift when the ground moves. When concrete is poured into it, the wall looks solid. But the concrete stops the wall from moving with the earth. The structure becomes brittle and cracks. In the same way, rigid documentation makes institutional knowledge brittle. The automated system reads these static files as absolute truth, ignoring the changing reality on the ground.

The Living Joint

A better approach involves intentional friction. Some systems must refuse to automate the final decision. This is similar to the Japanese woodworking technique called kigumi. This method joins timber without nails or glue. The joints rely on tension, precise cuts, and the natural expansion of wood to stay strong. The structure remains stable because the pieces work against one another.

In systems design, the human should act as this point of tension. If a system is too smooth, the human becomes a passive observer. When an emergency happens, the observer does not know how to intervene because they have not been active. Keeping the human in the loop as an active decision-maker preserves the tension needed to keep the system flexible.

The Curator’s Ledger

Knowledge is not a digital file that can be stored in a database. It is a muscle. Muscles need resistance to stay strong. If all friction is removed from a task, the muscle atrophies. When the path is too easy, the ability to solve unexpected problems disappears.
